How to update a Ford VCM (Vehicle Communication Module) using VCI Manager

Step-by-step guide to updating Ford VCM and VCM3 firmware using the Ford VCI Manager software, including connecting the VCM, running the update, and waiting for the device to restart.

The Ford VCM (Vehicle Communication Module) requires periodic firmware updates to remain compatible with current Ford diagnostic software like FDRS, IDS, and FJDS. Updates are performed using the Ford VCI Manager application installed on your PC. This guide walks through the full Ford VCM update process, including connecting the VCM, starting the update in VCI Manager, and waiting for the VCM to automatically restart after the firmware update completes.

How to update a Ford VCM using VCI Manager

Follow these steps in order to update the firmware on your Ford VCM or VCM3 using the Ford VCI Manager:

1. Open the VCI Manager [Ford] application on your PC. The Ford VCI Manager is the software used to manage and update Ford VCM and VCM3 hardware.

2. Connect your Ford VCM (or VCM3) to the PC via USB. In the VCI Manager window, wait for the VCM to show up in the device list. Once detected, the VCM displays its serial number (for example, SN: 40060454) along with an "UPDATE VCI APP" indicator if a firmware update is available.

3. Click the Connect button at the bottom of the VCI Manager window under "Connect / Disconnect VCI". The status will change from "Not Connected to VCI" to "Connected: SN [your VCM serial number]".

4. Once connected, VCI Manager will notify you that the Ford VCM needs an update. Go to the VCI Update tab to view the current VCI software version and status. If the firmware is out of date, you will see a message stating "VCI software is out of date" along with the available update listed under VCI Software Update Options (for example, Ford.Diagnostics.VCM3.Applications.CustomerFlightRecorder-prod, Version: 1.1.6.0 [BRANCH]).

5. Click the Start Update button to begin the firmware update on your Ford VCM. VCI Manager will display the total programming time and component progress as the update runs. A warning dialog will appear stating: "Do not unplug the VCI from the PC or remove power from the VCM during the update process." Do NOT unplug the Ford VCM during the update — disconnecting mid-update can leave the firmware in an unrecoverable state.

6. When the firmware update is finished, VCI Manager displays a confirmation dialog: "The VCI will now automatically restart. Wait until you hear the 'beep', then the VCI is ready for use." Click OK to allow the Ford VCM to automatically restart. Wait for the VCM to beep, indicating the restart is complete.

7. After the VCM restarts, VCI Manager will briefly show "Not Connected to VCI" and "No VCIs Detected" while the device reinitializes. Wait for the Ford VCM to reconnect on its own. Once it reappears in the VCI Manager device list with its serial number, the update is complete and the Ford VCM is ready to use with Ford diagnostic software (FDRS, IDS, or FJDS).

### Troubleshooting: Ford VCM does not appear in VCI Manager

If the Ford VCM does not show up in VCI Manager during step 2, confirm:

- The VCM is properly connected to the PC via USB.
- The VCM is powered on.
- The Ford VCI Manager software itself is up to date — an outdated VCI Manager can fail to detect newer Ford VCM hardware.

Important warnings when updating a Ford VCM

Keep the following in mind during a Ford VCM firmware update:

- Never unplug the Ford VCM from the PC during the update. Doing so can corrupt the firmware and require recovery.
- Never remove power from the VCM during the update process.
- Allow the VCM to fully complete its automatic restart and beep before attempting to use it.
- The update process applies to both the Ford VCM and Ford VCM3 — the same VCI Manager procedure is used for both devices.
- Make sure the Ford VCI Manager software itself is updated before starting the VCM firmware update.
